Choose a starting point with visible change

Tasks suitable for the first phase are usually repetitive, have relatively clear rules, have available data, and have an owner willing to participate in validation.

Look at tasks, not department names

Break big needs into specific tasks - for example, checking shipment status from an order number, finding applicable clauses from policies, or generating to-dos from meeting notes. The clearer the task boundaries, the more feasible the evaluation.

Keep a baseline of the current state

Record current processing time, rework reasons, manual handoffs, and failure samples. Later, verify changes using the same criteria to avoid mistaking model output volume for business value.

Confirm data and interfaces first

Verify which sources are available, who maintains them, who can access them, and whether the interfaces allow queries or writes. If permissions are unclear or no usable data exists, resolve those prerequisites first.

Set stop conditions in advance

Agree on what errors are unacceptable, when to hand off to humans, and what evidence is insufficient to justify continued investment. A pilot can also conclude that it is not time to proceed.
